How to think with a diverse toolkit of mental models, why one model distorts, and what Munger and Korzybski teach about maps and reality.
Nobody grasps the world directly. Between you and reality sits a set of simplified pictures — supply and demand, natural selection, feedback loops, incentives, compound growth — that you use to make sense of what you see. These are mental models, and the quality of your thinking depends heavily on how many good ones you carry and how well you match them to the problem in front of you.
The danger is owning too few. A person with only one or two models will force every situation to fit them, the way someone holding only a hammer treats everything as a nail. A rich, varied toolkit does the opposite: it lets you view a problem from several angles, notice where one model breaks down, and catch the distortions that a single lens would hide.
Every model leaves things out — that is what makes it useful. A map that included every detail of the land would be as large and confusing as the land itself. The value of a model is exactly its simplification, but simplification is also its risk: mistake the map for the territory and you will be confident right up to the moment reality diverges from your picture. Holding a model lightly means using it while remembering what it omits.
The investor Charlie Munger argued that isolated facts are nearly useless; what you want is a latticework of models on which to hang experience so that it stays organised and retrievable. The word latticework matters: the models are meant to connect. A situation understood through economics, psychology, and basic physics at once yields insight that no single field provides. Munger's claim was that broad, cross-disciplinary understanding is not a luxury but the practical foundation of good judgement.
Munger gave the opposite failure a memorable name: the man-with-a-hammer tendency, after the proverb that to a man with a hammer every problem looks like a nail. An economist may explain everything through incentives, a doctor through pathology, an engineer through mechanism — each reaching for the model they know best whether or not it fits. The fix is not a better single model but more models, drawn from enough different fields that you are not trapped in the vocabulary of one.
A manager finds that a new bonus scheme has not raised output. Reach for one model and you get one story. Through incentives alone, the bonus must be too small. But add a psychology model — people are demotivated when a reward feels controlling or when it implies their earlier effort was suspect. Add a systems model — perhaps output is capped not by effort but by a slow approval step downstream, so no personal incentive can move it. Three models, three very different diagnoses, and only by holding them together can the manager avoid confidently fixing the wrong thing. The single-model answer is not merely incomplete; it can point the solution in exactly the wrong direction.
More models are not automatically better, and the toolkit can be misused. Someone who reaches for an impressive-sounding model — entropy, quantum uncertainty, natural selection — and stretches it far past the domain where it was tested is not thinking well; they are decorating a guess. A model earns its place only where its assumptions roughly hold. Applying the logic of physical systems to a moral question, or market reasoning to a loving relationship, imports precision that was never there. Breadth of models must be matched by discipline about fit; the goal is the right model for the case, not the most models or the most clever one.
Charlie Munger, the long-time business partner of Warren Buffett at Berkshire Hathaway, laid out this approach most fully in a 1994 talk at the University of Southern California, later titled "A Lesson on Elementary, Worldly Wisdom." His advice was blunt: assemble roughly eighty or ninety important models from a range of disciplines — mathematics, physics, biology, psychology, economics — because most of the heavy lifting in real judgement comes from a manageable handful used together. The talk and related speeches were collected in Poor Charlie's Almanack, edited by Peter Kaufman and first published in 2005, which made the phrase "latticework of mental models" widely known.
The deeper idea is older. The scholar Alfred Korzybski, founder of the field he called general semantics, wrote that "a map is not the territory it represents," a line from a paper he presented in 1931 and developed in his 1933 book Science and Sanity. His point was that our words, models, and abstractions are representations of reality, never reality itself, and that confusing the two is a basic source of error. Munger's practical toolkit and Korzybski's warning fit together neatly: carry many maps, and never forget they are maps.
Take a problem you are chewing on and deliberately analyse it through two models from different fields — say incentives from economics and habit from psychology, or feedback loops from engineering and scarcity from biology. Write what each one reveals and what each one ignores. Notice how the problem changes shape depending on the map you lay over it.

A mental model is a simplified internal picture you use to understand and predict some slice of reality, and you never encounter the world without one. Because every model leaves things out, no single one is adequate to a complex situation; leaning on a favourite forces every problem into its shape, the man-with-a-hammer trap. The remedy is a broad, connected toolkit — Munger's latticework — drawn from many disciplines and applied together, so that where one model breaks down another catches what it missed. Discipline about fit matters as much as breadth: a model stretched past its domain misleads with false confidence. Korzybski's dictum holds it all together. Carry many maps, choose the one the situation calls for, and never mistake the map for the territory.
