The last lesson showed that how a group generates ideas matters more than most people think. This lesson gives you a concrete toolkit of structured ideation techniques — practical methods that reliably produce more and better ideas than an open discussion, and that any team can use.
The golden rule of ideation is to separate two modes. Divergent thinking generates many possibilities without judging them; convergent thinking then evaluates and selects. Mixing the two — critiquing ideas as they appear — kills the flow of ideas. First open up wide, then narrow down. Naming the phase you're in keeps a group from evaluating too early.
How you pose a problem shapes the ideas you get. The 'How Might We' technique reframes a problem as an open, optimistic question — 'How might we reduce the checkout time?' — which invites solutions rather than debate. Slightly rewording the question ('How might we make waiting feel shorter?') opens entirely different solution spaces.
Structured prompts break fixation. SCAMPER cues you to Substitute, Combine, Adapt, Modify, Put to another use, Eliminate, or Reverse elements of a problem. Brainwriting (writing and passing ideas) keeps everyone generating in parallel. These techniques give the mind angles it wouldn't find by staring at a blank page.
A library wants more young visitors. Instead of 'give ideas,' the team runs several 'How Might We' framings ('...make the library feel welcoming to teens?', '...meet teens where they already are?'), does five minutes of silent brainwriting on each, then uses SCAMPER to push further ('Combine: a library plus a gaming space?'). They end divergence with dozens of options — then switch to convergence to evaluate and pick.
Generating many ideas is worthless without disciplined convergence. Teams that fall in love with divergence produce huge idea lists and never decide, or pick the flashiest idea rather than the best. Quantity in the divergent phase only pays off if a rigorous convergent phase follows — selecting against real criteria. Ideation without selection is just a fun meeting.
A well-known packaging of these ideas is the "design sprint," a structured five-day process developed by Jake Knapp and colleagues at Google Ventures (described in the 2016 book "Sprint"). It deliberately alternates divergent and convergent phases: individuals sketch solutions alone (protecting independence, as the previous lesson urged), the group reviews them silently and votes, and only the strongest concepts advance to a prototype tested with real users by week's end. The sprint's popularity across companies comes precisely from its discipline — it prevents the common failures of group ideation by structuring when people generate alone, when they combine, and when they decide. You do not need the full five-day format to benefit; the underlying pattern — diverge independently, converge rigorously, decide with evidence — is a portable recipe for solving problems together well.
