When do groups solve problems better than individuals? Explore the wisdom of crowds, the conditions for collective intelligence, and when teams fail.
Earlier modules built your individual problem-solving skills. But most real problems — at work, in communities, in society — are solved by groups. Groups can be dramatically smarter than any member, or dramatically dumber. This module is about tipping the balance toward smarter, and it starts with understanding when the team advantage is real.
Under the right conditions, a group's combined judgment can exceed even its best individual's — a phenomenon called collective intelligence or the wisdom of crowds. Different people see different facets, catch different errors, and bring different knowledge; pooled well, these add up.
The wisdom of crowds is not automatic. It depends on a few conditions: diversity (members bring genuinely different perspectives and information), independence (people form views without simply copying each other), and a good way to aggregate those views. Remove these — make everyone think alike or defer to the loudest voice — and the advantage collapses.
Groups also carry costs, called process loss: time spent coordinating, social pressures to conform, and a few members dominating while others coast. Whether a group beats its members depends on whether its gains (diverse input) outweigh these losses. Good process is what makes the difference.
A team estimates how long a project will take. If each member privately writes an estimate based on their own knowledge, then the estimates are combined, the average is often remarkably accurate — errors in different directions cancel out. But if the most senior person says '‘three weeks'’ first and everyone just agrees, independence is lost and the group's estimate is no better than one person's guess.
Groups frequently do worse than individuals. When members influence each other prematurely, defer to authority, or fear disagreeing, the group converges on a poor answer with false confidence. A committee can turn three smart people into one mediocre decision. More heads help only when their independence and diversity are protected.
In 1906, the scientist Francis Galton observed a contest at an English country fair where villagers guessed the weight of an ox. Galton, initially skeptical of the crowd's judgment, collected the roughly 800 guesses and found that while individual guesses varied wildly, the median (and, in later analysis, the average) of all the guesses was astonishingly close to the ox's true weight — closer than the estimates of many individual experts. He published the result in the journal Nature in 1907. The example became the classic illustration of the wisdom of crowds: independent, diverse errors tend to cancel out, revealing a collective estimate more accurate than almost any individual's. Crucially, it worked because the guesses were independent — each villager guessed alone. That single condition, independence, is what modern teams so often destroy by letting people anchor on each other before thinking for themselves.
