Teaching and Mentoring Others

Teach and mentor others to real understanding through guiding, questioning, scaffolding, and the protege effect that also deepens the teacher.

Why this matters

Explaining transfers information; teaching changes what another person can do on their own. The difference is that a good teacher gradually hands over the work, so the learner ends up needing them less. Simply telling someone the answer feels efficient and often is not: it can leave them able to recite a solution but unable to reproduce the thinking behind it.

Mentoring adds a longer arc: patience, judgement about when to step in, and care for the person rather than just the task. There is also a quiet bonus. Preparing to teach, and teaching itself, tend to deepen the teacher's own grasp of the material, so the effort repays you twice.

Guide, do not just tell

The instinct to supply the answer is strong, but understanding is built by the learner's own effort. Ask questions that make thinking visible: "What have you tried?", "What did you expect to happen?", "Where does it first go wrong?" A well-timed question can do more than a correct answer, because it hands the reasoning back to the learner instead of doing it for them.

Scaffolding and the zone of proximal development

Psychologist Lev Vygotsky described the zone of proximal development: the gap between what a learner can do alone and what they can do with help. Effective teaching lives inside that gap. Scaffolding, a term introduced by Wood, Bruner, and Ross in 1976, means supplying temporary support such as a hint, a worked step, or a structure, and then removing it as the learner takes over. The goal of every scaffold is to be dismantled.

Teaching deepens the teacher

To explain something clearly you must organise it, find its gaps, and anticipate confusion. That work, sometimes called the protege effect or learning by teaching, tends to strengthen the teacher's own understanding, which is why mentoring is rarely a one-way gift.

Worked example

A mentor helps a junior developer debug some code. Instead of pointing straight to the broken line, she asks, "What did you expect this function to return, and what did it actually return?" The junior narrows the search himself, finds the off-by-one error, and, crucially, can find the next one without her. She scaffolded the process, not just the fix.

Counterexample

Guiding can be overdone. A learner who is truly stuck, anxious, or missing a basic fact does not need another Socratic question; they need a clear answer or a demonstration. Endless questioning when someone lacks the raw information becomes a guessing game that erodes confidence. Good teachers switch between telling and asking depending on the size of the gap.

Case study: The protege effect and expecting to teach

In a 2014 study published in Memory and Cognition, Nestojko, Bui, Kornell, and Bjork had students study a text. Some were told they would later teach it; others that they would be tested. Those who merely expected to teach recalled the material better and organised it more effectively, even though no teaching actually took place. In a related line of work, Chase, Chin, Oppezzo, and Schwartz (2009) coined the term "protege effect": students who tutored a computerised teachable agent in the Betty's Brain system worked harder and learned more than those studying only for themselves. Both findings support a practical claim, that preparing to teach changes how you engage with material. The often-cited idea that one-to-one tutoring lifts performance by "two sigma," from Benjamin Bloom in 1984, is a real and influential claim, but the exact size has proven hard to replicate and should be treated with caution.

Common misconceptions

  • "Good teaching just means clear telling." Clarity matters, but understanding is built by the learner's effort, not transferred whole.
  • "Asking questions is being coy." Questions surface and repair the learner's own reasoning; withholding a genuinely needed fact is different and unhelpful.
  • "If I teach it, I lose the time to learn it myself." Teaching typically deepens the teacher's own understanding.
  • "A scaffold should stay in place." Support that never comes down produces dependence, not competence.

Interactive challenge — Hand Over the Chalk

Pick something you understand well and explain it to someone using only questions and hints for the first five minutes, supplying no direct answers. Then notice exactly where they needed a fact you had to give outright, and where a question was enough.
